Missin' Yahoo already!!
« on: March 04, 2003, 01:55:39 »
Congratulations on your new W113 club and website!  There is no doubt that a lot of hard work and enthusiasm were involved!

Cees, you asked "what do you think", well, here it goes......:

When I first heard rumblings about replacing the Yahoo Group with a "club", I was rather apprehensive, since it seemed hard to improve on what was simply an enjoyable community of people sharing their enthusiasm and knowledge,  with no strings attached.  And, admittedly, I am one of those people that doesn't like change!  However, after reading "the fine print", it now appears that my fears are coming true:

First, a reminder of the group's Mission Statement:

"This site and this Group were established as a source of information
relating to the Mercedes W113 cars and to help maintain, restore, exhibit, and promote the ownership and admiration of these cars among the international community of W113 enthusiasts."

UNFORTUNATELY:

1.    Access to listing in Car Registry is for Full Members only.

How is it that a group of W113 enthusiasts are suddenly no longer
interested in the cars owned by non-members?
Wouldn't your members rather see ALL remaining roadworthy w113's registered here on this site?

2.    Access to Technical Information database and to W113 Production and History database, for Full Members only.

What is the benefit of withholding technical information, already available on the website, and just a "mouse-click" away?  Would this keep more, or fewer cars on the road?

3.    Discount on purchase of Repro and hard-to-get W113 items for Full Members only.

I don't have any business training, but presumably the incentive for a merchant to sell to a group, at a smaller mark-up, would be to make it up in "volume".  Would he then not rather sell 35 widgets at that price, rather than only 29?  What is the benefit of making it more expensive for non-members to maintain their cars?  Would this keep more, or fewer cars on the road?

4.    If a Full Member provides a Basic Member with some "secret" technical information, will the Full Member be ejected from the club?

5.    If a Basic Member shows up a Tech Session, will he or she be "shown the door"?

These points appear to clash with the mission statement!

From reading Cees' posts, it is obvious that this site is meant to replace the Yahoo group.  In order to do that, it must become "better" -  a "Yahoo Plus"!
Dropping the "community" part is not a good start.  Will there be a Welcome Mat, or a Ticket Dispenser?

Sincerely,

Will Wolff von Wulfing ("W14")

Hello Will. Thank you very much for taking the time to think this through carefully. The only reason we need to make a distinction between "full" and "basic" members is that we need at least some income to be able to pay for the costs of the site, the hardcopy newsletter which we will publish, member recruitment materials like brochures, flyers, etc. We decided early on we did not want to have the site paid for by selling a lot of advertising on it. If we however want to convince people it makes sense to sign up as paying members, then there needs to be a sufficient incentive, i.e. difference between the free and the paid membership. One way is through offering some discounts to paying members. Another is getting access to some more information. But, obviously, if information is now freely available, then I agree with you it should be available free here as well. As to your specific points:

1 - access to the car registry - I agree with your point and I will suggest to the board that we make this accessible to all; we will come back on this

2 - access to technical information - I and others are spending literally hundreds of hours each to go through and sort into bite-size chuncks, all of the information now on Yahoo!. The results of all this work will be there for everyone to use, free. Taking it to the next level, is writing a comprehensive ownership, maintenance and repairs manual, completely from scratch, again by a bunch of volunteers. I agree with you that making this information available to as many Pagoda owners is exactly what our mission is. And we will do exactly that - make this information available to in fact anyone who is interested, whether a full, a basic member or not even a member at all. Because most people will want to have it in printed format, we will make it available as such. But this will cost money, and needs to be spent up-front, exposing us to some normal risks - like will we sell the copies we have printed, and so on. Only on the site, our current plan is to offer it on-line to full members, again to offer something in return for the $30 that we expect to need to cover our out-of-pocket expenses.

3- discounts on purchases of parts - again this is intended as an incentive to help us pay for our costs. We have not yet decided what the discount percentage would be, but we do have to offer full members a "good deal". We can afford to keep the full membership dues pretty low (compared also to any other classic car club) but we cannot afford to give EVERYTHING away for free, if it costs us money to put it all together. I really do expect people will accept this as reasonable and fair - you have a choice: either you put up the $30 and receive some added benefits, or you elect not to, and pay some more for things that YOU can decide whether you want to buy or not. In the meantime, you get the discussion forum for free (which costs us money and is therefore basically subsidized by the paying members with their money, and  by the volunteers with their time) as well as access to information which has been upgraded by fellow-enthusiasts, all without being confronted with intrusive ads all the time - I personally think that is a pretty good deal and an improvement over Yahoo!.

4- sharing of information between full and basic members. I have come to know the Pagoda owners community as a really great bunch of people. We are all on the honor system, I don't worry for one minute about this, and I am sure not going to try and police it! Another thing would be if someone would start selling, for his own profit, for example copies of the manual or newsletter, that I would think is something the members would want us to tackle.

5- Basic members are invited and are MORE than welcome to attend ANY event. This is definitely not about two classes of citizens, it is about (1) the lowest threshold for membership possible, which is good for everyone and (2) having a way of generating at least the basic income we need to pay for our expenses. The way we have chosen to do this is by (1) selling full members a tangible newsletter, which you will appreciate costs a fair amount of money, including the postage costs (actually absorbing most of the $30 in annual dues) and (2) with what's left over, we cover the remaining out-of-pocket costs of running the site, the flyers etc.

The way it works, is that the more people sign up as full members, the lower the full membership dues can be for everyone (including me!). We will discuss your thoughts thoroughly in the next (chat) board meeting and I hope there will be more replies to this topic, so we can make any changes that make sense.

Have I allayed at least some of your fears Will?

Best regards,
Cees

Hi Cees,

First, the good and bad news for me:

The bad news:  I just looked behind me, and there is nobody there - yikes!
The good news:  Dan C. is not yet rapping me over the head with a tire-iron (is he away?)  :)

Yes Cees, you have allayed some of my fears.

I think everyone understands that you can't run a "real" club, with the associated stickers, glossy quarterlies, and politics, without membership dues.  These extras will appeal to a lot of people, and I am sure you will have a lot of Full members.

Allowing access to technical information that is already on the website will add little or no cost to the operation.  Denying that access will not help Full members, and may simply see people look elsewhere on the internet, creating more splinter groups.

This site has the potential to become THE "one stop" W113 place, if everyone feels welcome, and if no one needs to search elsewhere for information!

Sincerely,

Will Wolff von Wulfing

OK, thanks and also for your vote of confidence, at least in our potential. As far as the access to the ownership manual for everyone is concerned, I do agree wholeheartedly that it would be best if we could do that. I'll go for that. Maybe the best thing for us to do, once the manual is actually written (everyone who has ever participated in such a project, for example Dan Caron, has warned us that it is a LOT of work so please don't expect to see it finished this year! Maybe a few chapters though), is to put the matter before the full members, i.e. "do you agree with putting this information out there for everyone". Since your point is quite strong, I expect and hope they would say "yes".

"Politics" hopefully will only cost us a minor headache from time to time, but no money. As a CPA/CA, I for one will try my best to see to that!

Spend some time cleaning the SL today and, as usual, someone stopped to express their appreciation for what a beautiful car this is ...

I just checked the site again about 10 times, and neither the picture comes up, or any of the threads. Strange...

Evidently the moderator mistakenly deleted 30 members from the site, he sent me an email, and I had to re-join. Just waiting for confirmation. I thought that was strange.

Hi.  I am that moderator.  I was converting everyone's message delivery settings to "individual messages" so that I could pass on information regarding this new Group, forum, and site.  Why?  Because there are 396 members on Yahoo, but only 182 receive messages to their e-mail individually or as a daily digest.  The other 214 have to log in to the Yahoo! web site to check messages.  That means for important messages, I can only be certin that about 45% will get the message.  I know that people DO go on-line to read them, but I wanted to "wake up" all those people who signed up months or years ago and have not been checking the web site.  I also wanted to make sure I had 100% coverage in my message.  It worked.  In setting people back to normal tonight, I noticed that several people that I did NOT inadvertantly kick off the Group had left.  All these people had their setting at "no mail".  I figure they had forgotten they were even on the list, so they now unsubscribed.  Also, when sending the message you got to re-subscribe, I got 3 "undeliverable message" errors out of the 30 e-mail address.  So, 10% were invalid because they let their e-mail account expire without unsubscribing.  Not that it was a good thing, just an interesting statistic.  Finally, only about 7 of the other 27 have re-subscribed.  Again, that shows that there are people on the list who don't participate.  I think it was a good thing to force a few messages to everyone for a day to wake them up.  Everyone is set back to normal now and everyone that I accidently knocked out of the group has been instructed on how to re-join.  I hope I didn't cause too much trouble for you.

Thanks,
Rodd Masteller
